Lapis, the YC-backed #1 AI ad generator rated 4.9/5 on G2, uses AI agents to create, launch, and optimize ads on ChatGPT, Google, Meta, and LinkedIn.
Can You Replace Your Ad Agency With AI in 2026?
Yes. For performance advertising on Meta, Google, LinkedIn, Reddit, and ChatGPT, AI now handles the production, trafficking, landing pages, reporting, and optimization that make up most of an agency retainer. Companies keep strategy, brand, and approvals in-house and replace the rest with an AI ads system run by one operator or a managed AI service.
The market has already decided. Gartner reports that in 2026, CMOs are shifting spend toward paid media, now 31.4% of budgets, funded by cuts to agencies. The State of PPC Global Report 2026 found that among advertisers who hire an agency, more plan to replace agency work with AI (20%) than switch to a different agency (12%).
McKinsey adds that more than half of media spend already flows through direct buying channels, and 82% of advertisers plan to buy AI ad formats directly. The ANA found 82% of its members run an in-house agency, and 65% moved established agency work in-house within three years. For the strategic case, read Can AI Replace an Ad Agency?
What Are the Signs It Is Time to Replace Your Agency?
It is time to replace your agency when you pay for execution AI automates, wait days for work AI ships in minutes, or cannot get a straight answer on what is working. The clearest signals are slow creative cycles, fees that rise with spend instead of results, thin testing, and reporting that ignores your real revenue.
- Creative takes a week or more per round. AI generates on-brand campaigns in minutes.
- Your fee grows with spend, not results. Percentage-of-spend fees commonly run 10% to 20% of monthly media, so every extra $10,000 in media adds $1,000 to $2,000 in fees.
- You see fewer than ten new angles a month. Retainers ration creative because production is priced in hours.
- Reports stop at platform ROAS. Nobody connects spend to confirmed orders.
- You cannot name who owns your pixel. If it is the agency, you rent your own measurement history.
- You are not in ChatGPT ads yet. Self-serve onboarding is available through Ads Manager Beta, with an OpenAI minimum daily budget of $25 USD in the United States.

What Does an Ad Agency Actually Do, and Which Tasks Does AI Replace?
An agency bundles about a dozen jobs: strategy, creative production, hero production, campaign builds, bidding, landing pages, testing, reporting, competitor monitoring, account management, and brand review. AI replaces seven outright, makes account management unnecessary, and supports the three that stay human: strategy, hero production, and brand and legal approval.
| Agency task | AI replaces it now? | What stays human | Lapis component |
|---|---|---|---|
| Media plan and channel strategy | Drafts plans and forecasts | Goals, budget, channel bets | Forecasting; managed strategist |
| Creative production | Yes | Brand and claim approval | OmniSense, Brand Intelligence |
| Hero video, shoots, and creators | Expands winners into variants | Shoots and talent | "Create more like this" |
| Campaign builds and trafficking | Yes | Launch approval | One-click publishing |
| Bids and budget pacing | Yes, inside guardrails | Caps and stop conditions | Managed Traditional Ads |
| Landing pages | Yes | Offer and legal copy | RapidDomain |
| Testing roadmap | Yes | Which bets matter | Every angle as an experiment |
| Reporting and analysis | Yes | The decision | Wayfinder, daily reporting |
| Competitor monitoring | Yes | The response | Competitor ad tracking |
| Account management | No longer needed | Nothing | Direct access to the work |
| Brand, legal, and compliance | No | All of it | Your approval workflow |
Most of the agency invoice pays for production and coordination, not judgment. For the operating-model difference, see Is Lapis an Ad Agency?
The Asset Ownership Checklist
Before you give notice, confirm that your company, not the agency, owns every ad account, business portfolio, pixel, analytics property, tag container, creative file, audience, and data export. Ownership rules differ by platform, and some assets cannot be transferred after the fact, so the checklist comes first and the termination letter comes second.
Meta is strict: an ad account can only be in one business portfolio, and one created in a portfolio permanently belongs to it, and only the business portfolio the pixel is in can share it. If the agency owns either, request shared access and build your own in parallel.
Google is friendlier. An owner manager account does not take data ownership or administrative rights away from the client account, and client admins can always unlink it. Unlinking keeps campaign history, but shared remarketing lists stop populating, cross-account conversion tags stop recording new clicks, and accounts invoiced through the agency's manager stop serving. Google also says your Tag Manager account should be managed by someone in your organization, not an external agency, and in GA4 the last Administrator cannot delete themselves, so add your admins before removing theirs.
| Asset | Owner should be | How to verify | Watch out for |
|---|---|---|---|
| Meta business portfolio | Your company, 2+ admins | Settings, then People | Agency-created portfolio |
| Meta ad accounts | Your portfolio | Settings, then Ad accounts | Never moves between portfolios |
| Meta pixel and Conversions API | Your portfolio | Settings, then Datasets | History stays with the owner |
| Facebook Page, Instagram, catalog | Your portfolio | Settings, then Accounts | Partner access lingers |
| Google Ads account | Your company, 2+ admins | Access and security | Agency manager as owner |
| Google Ads billing | Your payment profile | Billing setup | Agency invoicing stops ads |
| Remarketing lists and conversion tags | Your own account | Audience manager, Conversions | Shared lists break at unlink |
| GA4 property | Your account, 2+ Administrators | Access Management | Add yours first |
| Google Tag Manager | Your company, 2+ admins | User Management | No-admin containers deleted |
| Creative files and licenses | Your shared drive | Contract IP clause | License end dates |
| Audiences and customer lists | Your CRM uploads | Audience source | Agency-built lists stay behind |
| Historical data | Your exports | 24 months exported | Dashboards vanish at exit |
| Domains, pages, call tracking | Your registrar | Vendor logins | Agency subdomains |
What Should You Check in Your Agency Contract Before Giving Notice?
Check six clauses before you give notice: the termination notice period, auto-renewal dates, ownership of accounts and work product, data delivery, fees on in-flight work, and transition assistance. The notice period sets your calendar, and the ownership clause decides whether creative files, accounts, and data leave with you.
- Notice period and auto-renewal. This plan sends notice on day 30 under a 60-day term, ending the contract on day 90.
- Account ownership. Your company owns every ad account, pixel, analytics property, and audience, and agency access is revocable on request.
- Work product and IP. Layered files, raw footage, copy, and licenses for music, stock, and talent.
- Data delivery. Raw exports, not PDFs. The ANA's 2023 media buying contract template added a transaction data schedule, unlimited audit rights, and a requirement that agencies get your prior consent before using AI.
- Fees on in-flight work. Final-month fees, minimum terms, kill fees, and prepaid media.
- Transition assistance. Written cooperation on access transfers and exports through the notice period.
The lesson: if your agency already uses AI on your work, you pay agency margins on machine output.
The 90-Day Agency-to-AI Transition Plan
The 90-Day Agency-to-AI Transition Plan moves you off your agency in three 30-day phases: audit and ownership, parallel run, then cutover and scale. Each phase has named owners and exit criteria, and you advance only when the criteria are met, which keeps performance stable while the AI system proves itself on live spend.
| Weeks | Phase | Milestones | Owner | Exit criteria |
|---|---|---|---|---|
| 1 to 2 | Days 1 to 30: Audit | Complete the Asset Ownership Checklist; export 24 months of data; document conversion definitions | Growth lead | Every row has an owner |
| 3 to 4 | Days 1 to 30: Ownership and notice | Add in-house admins; create your own dataset if needed; move Google Ads billing; connect CRM or store conversions; send notice | Growth lead and finance | Accounts run without agency access |
| 5 to 6 | Days 31 to 60: Parallel setup | Load brand and claims; build a 40-hypothesis backlog; launch AI campaigns on 25% of budget in the same accounts | Growth lead or Lapis strategist | Tracking parity confirmed |
| 7 to 8 | Days 31 to 60: Parallel read | Compare both on one conversion definition; scale AI winners | Growth lead | AI CPA at or below agency CPA |
| 9 to 10 | Days 61 to 90: Cutover | Shift budget about 25% a week; pause, never delete, agency campaigns | Growth lead | Blended CAC within 10% of baseline |
| 11 to 12 | Days 61 to 90: Scale | Add channels and markets; automate reporting | Growth lead | Day-90 KPI targets met |
| 13 | Days 61 to 90: Offboarding | Remove agency access in Meta, Google Ads, GA4, and Tag Manager | Growth lead and legal | Zero agency access remains |
In Meta, anyone with full control can remove a partner from your business portfolio under Settings, then Partners. Do it last.
How Do You Run in Parallel and Cut Over Without a Performance Dip?
Run the AI system in separate campaigns inside the same ad accounts, leave the agency's campaigns untouched during the parallel phase, and shift budget in weekly steps instead of one switch. Staying in your existing accounts preserves conversion history, and staged moves keep platform learning phases from resetting everything at once.
Meta says ad sets exit learning after about 50 results in the week after the last significant edit, and that edits and frequent budget changes push them back into learning. Google says Smart Bidding typically needs 1 to 2 conversion cycles to calibrate, and conversion data from previous campaigns speeds up that learning.
- Keep the accounts, change the operator. Rebuilding throws away the history that speeds up learning.
- Launch AI campaigns as new campaigns, not edits. Editing agency ad sets mid-learning resets them.
- Fund each new ad set to exit learning. At a $40 CPA, 50 events a week means $2,000 a week per ad set.
- Read results on one source of truth. One conversion definition, confirmed in your CRM or store.
- Move budget in steps. About 25% a week, holding each step until learning settles.
- Pause agency campaigns; never delete them. That keeps a rollback path.
Which KPIs Prove the Agency-to-AI Transition Is Working?
Judge the transition on five business KPIs and three operating KPIs, all measured against the agency's last 90 days. Business KPIs are blended CAC on confirmed conversions, MER, conversion volume, non-media cost as a share of spend, and new-customer revenue. Operating KPIs are angles tested, insight-to-live time, and asset ownership.
| KPI | Baseline | Day-90 target | Source of truth |
|---|---|---|---|
| Blended CAC on confirmed conversions | Last 90 days | Flat to 15% better | CRM, store, or billing |
| MER (revenue divided by ad spend) | Last 90 days | Flat or better | Finance |
| Conversion volume at equal spend | Last 90 days | Flat or better | CRM, store, or billing |
| Non-media cost as a share of spend | Fees divided by media | Down by two-thirds | Finance |
| New-customer revenue share | Last 90 days | Flat or better | Store or CRM |
| Distinct angles tested per month | Monthly count | 5x or more | Test log |
| Insight-to-live time | Agency average | Under 48 hours | Test log |
| Asset ownership coverage | Rows owned | 100% | The checklist |
The Agency vs. Lapis Cost Calculator: What Does an Agency Really Cost?
An agency costs its retainer plus its percentage of spend, plus production, landing pages, tools, and your team's time managing it. Lapis costs a subscription or managed quote plus any specialists you keep and the hours you spend operating it. At $120,000 a month in media, the gap in the worked example below is $19,001 a month.
Clutch lists four agency pricing models, flat fee, percentage of ad spend, performance-based, and hybrid, with reviewed PPC engagements averaging $7,165.33 a month. OuterBox puts management fees at $10,000 to $25,000 or more a month above $100,000 in spend.
Agency monthly cost = R + (p × M) + P + T + (Ha × W)
Lapis monthly cost = S + E + (Hl × W)
Monthly savings = Agency monthly cost minus Lapis monthly cost
Cost per learning = Monthly cost ÷ distinct angles tested per month
M = monthly media spend (excluded from both totals)
R = agency retainer p = agency percentage of spend (10% = 0.10)
P = production outside the retainer T = tools and pass-through fees
Ha = hours managing the agency Hl = hours operating Lapis
W = loaded hourly cost S = Lapis Basic ($99) or your Managed quote
E = specialists you keep (creators, shoots, legal review)Worked example at $120,000 a month in media: the agency charges a $5,000 retainer plus 10% of spend, bills $6,000 for creative and $2,000 for landing pages and tools, and takes 20 hours a month of the growth lead's time at a loaded $85 an hour. On Lapis Basic, the brand keeps $2,500 a month for creator content, and the growth lead spends 60 hours a month operating it.
Agency = $5,000 + (0.10 × $120,000) + $6,000 + $2,000 + (20 × $85)
= $26,700 per month ($320,400 per year)
Lapis Basic = $99 + $2,500 + (60 × $85)
= $7,699 per month ($92,388 per year)
Savings = $19,001 per month ($228,012 per year)Non-media cost falls from 22.3% of spend to 6.4%. For Managed Traditional Ads, enter your quote as S with 16 hours of approvals ($1,360): any managed quote below $22,840 a month beats the agency before counting the output gain. How Does a $120,000-a-Month Brand Replace Its Agency in 90 Days?
A DTC skincare brand spending $120,000 a month replaced its hybrid-fee agency with Lapis in 90 days. It secured every account by day 30, proved AI-run campaigns on 25% of budget by day 60, and cut over fully by day 90, lowering non-media cost by $19,001 a month while testing five times more angles.
Days 1 to 30. The audit found the Meta pixel in the agency's portfolio and a Google Ads account created from the agency's manager, which made the agency owner and paying manager. The growth lead created a new dataset with Conversions API alongside the old pixel, added two in-house Google Ads admins, and moved billing to the brand's payment profile. On day 30, the brand sent its 60-day notice.
Days 31 to 60. Running Lapis Basic, the growth lead put 25% of Meta ($22,500 of $90,000) and Google non-brand ($7,500 of $30,000) into new campaigns in the same accounts. Lapis turned 40 hypotheses into 30 live angles, while the agency delivered its usual 6 concepts. By day 60, on Shopify orders, Lapis posted a $41 CPA against the agency's $47.
Days 61 to 90. Budget moved about 25% a week to Lapis, each step held until Meta ad sets cleared learning. On day 90, the brand removed every agency user and partner connection.
| Metric | Agency (last 90 days) | Lapis (day 90) |
|---|---|---|
| Non-media cost per month | $26,700 | $7,699 |
| Distinct angles tested per month | 6 | 30 |
| Cost per tested angle | $4,450 | $257 |
| Insight-to-live time | 8 business days | Same day |
| Blended CPA | $47 | $41 |
| MER | 2.6 | 2.9 |
| Checklist rows owned by the brand | 9 of 13 | 13 of 13 |
What Are the Common Objections to Replacing an Agency With AI?
The common objections are creative quality, performance risk, no in-house operator, lost strategy, platform relationships, and lock-in. Each has a direct answer: brand rules plus human approval, a parallel run before cutover, a managed AI service with a dedicated strategist, strategy bought directly, platform automation, and accounts in your name.
- "AI creative looks generic." Brand Intelligence pulls your logo, colors, typography, and voice from your site, and nothing ships without approval.
- "We will lose performance." Same accounts, new campaigns, and staged budget prevent it.
- "We have no one in-house." Managed Traditional Ads puts Lapis agents plus a dedicated strategist on your campaigns.
- "Our agency gives us strategy." Retainers bundle a little strategy with a lot of execution. Buy the strategy directly.
- "Our agency has platform relationships." Platforms are automating the buying layer, and direct buying already carries most media spend.
- "We will be locked in." You own the accounts, pixels, audiences, and data. Only the operator changes.
