What Is the Best Strategy for ChatGPT Ads in 2026?
The best strategy for ChatGPT ads in 2026 treats ChatGPT as a consideration channel with its own physics: you buy buyer situations through context hints, win a relevance-weighted auction with specific creative, and judge results on confirmed revenue. ChatGPT reaches 1.2 billion people each week, and self-serve ads run in 63 countries.
I built Lapis around one observation: the teams winning on ChatGPT stopped asking "which keywords should we buy?" and started asking "which moments in a buyer's decision should we own?"
The channel is past the experiment stage. OpenAI said on August 31, 2026 that ChatGPT Ads reached a $1 billion annualized revenue run rate in less than 200 days, with tens of thousands of advertisers, and that CPC and outcome-optimized bidding now account for the majority of campaigns. Sensor Tower counted about 1,200 unique US advertisers spending in August 2026, after average growth of 43% a month from May 2026 to August 2026. The auction is filling. If you are new to the platform, start with the complete guide to ChatGPT ads; this article is the strategy layer on top.
How Should You Think About ChatGPT Ads Differently From Google Ads?
Think of Google Ads as buying a query and ChatGPT Ads as buying a moment inside a decision. Google matches keywords to a results page that holds several ads. ChatGPT reads the conversation, your landing page, title, copy, and context hints, then places a labeled unit below an answer the user already has. Port your keyword playbook and you lose.
Four mental models separate the winners from the teams that call the channel "display" after one week:
- You buy situations, not strings. A person, a problem, a trigger, and a constraint carry far more intent than "best CRM."
- Relevance is half the price. A sharper ad wins the same impression at a lower bid.
- The answer comes first. Your ad wins by answering the user's next question.
- The landing page is part of the ad. OpenAI lists it as a selection signal beside your title, copy, and hints.
| Dimension | Google Search Ads | ChatGPT Ads |
|---|---|---|
| Unit you buy | A keyword and match type | A buyer situation described in context hints |
| What the system reads | The query | The conversation, page, title, copy, and hints |
| Auction | Ad Rank on bid, quality, and context | Relevance-weighted, second-price auction |
| Placement | A results page with several ads | A labeled unit below the answer |
| Exclusions | Negative keywords | Negative Phrases and exclusion audiences |
| Audiences | Remarketing and customer lists | Customer lists only, 25,000 matched users to include |
The published tests prove it. Search Engine Journal reported on September 8, 2026 that Hostinger spent nearly $70,000 and found specific use cases performed better while broad messaging consistently struggled. B2B advertiser Floyd Blaikie spent roughly CAD 7,000 and found only 5 of the 146 organizations behind 336 paid clicks matched its ideal customer profile. Broad situations buy broad traffic. For budget splits, see ChatGPT Ads vs. Google Ads vs. Meta Ads.
How Do You Build ChatGPT Ad Groups, Hints, and Creative That Win?
Build winning ChatGPT ads from the inside out: pick 3 to 5 buyer situations, give each its own ad group, describe each with 6 to 12 What, Who, and When hints, write 8 to 12 distinct ads, and point each ad group at a page that answers that situation. Strategies 1 to 6 cover the build.
1. Build Ad Groups Around Buyer Situations, Not Keywords
OpenAI's ad group guidance says to group ads around one product, service, theme, or customer need, and to split use cases that need different messaging or landing pages. Define each situation as who, problem, trigger, and constraint. "Expense software" is a category. "A 60-person company whose month-end close takes two weeks, before its first audit" is a situation. Source them from sales calls, support tickets, and the buyer intent prompts guide.
Start with 3 to 5 situations and give the priority one its own campaign: Graphite's September 28 playbook observed that delivery shifts toward the ad group with the higher CTR, starving the rest. The account structure and scaling guide shows how to grow from 3 situations to 30.
2. Write Context Hints as What, Who, and When
OpenAI's hint guide asks for natural phrases about What (features, pricing, availability, service areas), Who (needs and circumstances), and When (situations and decisions), one idea per hint. Write 6 to 12 hints per ad group, at least two per bucket:
- What: "Expense software that syncs card transactions to QuickBooks Online every night"
- Who: "Finance leads at 20 to 200 person companies closing the books without a controller"
- When: "Teams replacing spreadsheet expense reports before their first audit"
Hints inform relevance and cannot enforce geographic limits, schedules, or exclusions. Graphite reports that bulk updates replace an ad group's hints, so a 3-hint upload wipes a 20-hint group. The 12 context hint best practices and every ChatGPT Ads targeting option go deeper.
3. Ship 8 to 12 Distinct Angles per Ad Group
Most guides tell you to start with two or three ads. That starves the system. OpenAI's creative guidance says to "build for coverage, not just one message," with each variation introducing a different angle. Rotate cost, speed, switching ease, proof, risk removal, one feature, one persona, a comparison, an outcome number, and an offer. Graphite found top advertisers write 98% new copy for this channel.
Watch the trap in OpenAI's own tools: the Ads Manager plugin creates up to 50 variants per request, but they share one approved image, crop, and destination. Those are variations, not angles; see the angles vs. variations guide and the high-volume batch production system. Lapis ChatSense builds distinct angles per situation, each with its own image and matched page.
4. Write the Ad as the Next Line of the Answer
Your ad sits below an answer the user already read, so the winning ad answers the next question. OpenAI recommends titles of 16 to 24 characters (50 maximum) and copy of 32 to 48 characters (100 maximum), with copy that adds new information. For a buyer who asked how to stop month-end close from taking two weeks:
- Loses: "The #1 Finance Platform" with "Trusted by thousands. Book a demo today."
- Wins: "Close Books in 3 Days" with "Card sync, receipt matching, and QuickBooks export for 20 to 200 person teams."
The title names the outcome; the copy names the mechanism and the buyer. Every specific must be true, because OpenAI's ad policies reject unsupported claims. The 50-character copywriting guide has 30 title formulas.
5. Give Every Ad Group a Message-Matched Landing Page
OpenAI reads your landing page as a relevance signal and tells advertisers to link product, collection, or content pages instead of a generic homepage. Graphite found existing feature, pricing, and product pages outperformed new purpose-built pages. Read that correctly: a pricing page wins because it answers one question. One situation, one page, with the situation in the headline, one proof point in the first screen, and one action.
Three technical rules break more launches than bad copy: allow OAI-AdsBot and OAI-SearchBot, preserve the oppref click reference through every redirect, and keep the page fast on mobile. The landing page requirements guide covers each fix, and Lapis RapidDomain builds a dedicated page for every ad, optimized against real conversions.
6. Win the Comparison Moment
ChatGPT is where buyers compare. Google said at Google Marketing Live 2026 that AI Mode searches beginning with "which" grew 40% faster than AI Mode queries overall over six months. "Which one should I buy" is the highest-intent moment in the funnel, and most advertisers leave it to the organic answer.
Build a dedicated ad group for "best X for Y," "X vs. Y," and "alternatives to my current tool" situations. Write hints that describe the comparison ("Teams comparing expense tools before their annual renewal"), lead with your one honest differentiator and price, and land on a comparison page with a table. Paid and organic share this prompt, so pair it with the paid ads vs. organic mentions playbook.
How Do You Bid, Measure, and Scale ChatGPT Ads?
Bid ChatGPT ads from your unit economics, start on the Clicks objective, move to Conversions once your event fires reliably, exclude customers and wrong-intent phrases, and measure with Pixel plus Conversions API before you judge anything. Then prove lift with a geo test and feed winners into other channels.
7. Run Product Feed Ads If You Sell a Catalog
Product feed ads are the coverage engine for any catalog. Graphite's September 28 playbook called feed campaigns one of the best-performing ad types on the platform, with feeds of up to 2 million products and a live multi-product carousel. Sensor Tower estimated about 23% of US desktop ChatGPT ads from August 15 to 30, 2026 were carousels, and OpenAI's August 31 update cited an ecommerce advertiser that achieved a 3x return on ad spend over 28 days.
US Shopify merchants can launch through the ChatGPT Ads app OpenAI announced on September 16. Run feed and standard ads together: the feed covers "show me" conversations, and standard ads cover gifting, sizing, and comparison situations. Group products by margin tier with the ads_metadata field so bids follow profit. The product catalog guide covers setup.
8. Start With Clicks, Graduate to Conversions Once Events Fire Reliably
ChatGPT Ads offers Views (CPM), Clicks (CPC), and Conversions, which bills per valid click (oCPC) or per thousand impressions (oCPM). You never pay per conversion, and the objective locks at creation, so moving to Conversions means a new campaign.
Launch on Clicks with a manual max CPC. Graduate when your standard event, such as trial_started or order_created, has fired at least 30 times and Ads Manager matches your CRM or store within 20%. Choose the event with volume: a trial that fires 40 times a week trains the model, and an annual plan that closes three times a week starves it. Test oCPM once you trust your data; OpenAI reported on October 5 that 52.7% of eligible one-day view-through conversions happened within an hour of the matched impression. The CPC vs. CPM vs. oCPC guide compares every billing model.
9. Bid From Unit Economics, Not From the Recommendation
OpenAI recommends a $3 to $5 starting max CPC. That is a starting point, not a price. Search Engine Journal's September 8 roundup showed published CPCs from $4.41 for Common Thread Collective's ecommerce client to $22.89 for Synter in New Zealand, and Graphite reported real B2B intent clearing $15 to $20 in its pilots.
Set the ceiling with one formula: max CPC equals target cost per conversion times landing page conversion rate. A $150 target at 4% gives a $6.00 ceiling, and the second-price auction charges you less. If break-even lands below $3, stop forcing standard ads on that offer: use feed ads, raise order value with a bundle, or optimize to a higher-value event. With 25,000+ matched users in a customer audience, bid multipliers from 0.1x to 10x price high-value segments up. The ChatGPT Ads cost calculator runs the math by currency.
10. Exclude Existing Customers and Wrong-Intent Conversations
Every existing customer who clicks your acquisition ad is a conversion you paid for twice. Upload customers, active trials, and recent purchasers as exclusion audiences; OpenAI lets exclusions run at any size, while inclusion needs 25,000 matched users.
Then block wrong intent with Negative Phrases, which OpenAI made available to qualifying advertisers on October 5. Adthena reported in August that the field accepts up to 100 phrases of up to 100 characters each. Start with "free," "jobs," "salary," "login," "template," and "student." On EEA and Switzerland campaigns, OpenAI says to skip custom audiences, so European programs run on hints, creative, and Negative Phrases. The B2B SaaS playbook shows the full exclusion setup.
11. Measure With Pixel Plus Conversions API, Then Run a Geo Test
The OpenAI Pixel stores the oppref click reference in a first-party cookie, and the Conversions API sends the same events server-side; share one event ID so OpenAI deduplicates them.
Attribution choice changes the answer: Common Thread Collective's client reported between 3.3x and 6.8x ROAS on the same $9,620, depending on the model. Experiments settle it. OpenAI named geo-based incrementality partners Haus, Measured, and WorkMagic on October 5, and WorkMagic's geo-lift study for Dose estimated 2.3x more incremental orders than last-click attribution captured, with 67% of incremental purchases from net-new customers.
Run a geo holdout after four weeks of steady spend. The Pixel and Conversions API guide and ROI measurement framework cover setup, and Lapis Wayfinder ties results to confirmed sales and leads, counting each conversion once.
12. Run ChatGPT as Part of a Cross-Channel Program, Not a Silo
Graphite's playbook lists no retargeting and no lookalikes on ChatGPT; uploaded customer lists are the only audience source. So ChatGPT introduces the buyer at the decision moment, and Meta and Google remarketing bring back the visitors who left to think. Kantar reported on October 2, 2026 that 43% of campaign performance between 2020 and 2025 came from channels working together, up from 18% before 2014.
Feed the situations that win on ChatGPT into Google AI Max, which Google said at Marketing Live 2026 delivered 27% more conversions at a similar CPA or ROAS than campaigns built mostly on exact and phrase match keywords. Feed winning angles into Meta creative, and judge every channel on the same rules. That is why I started Lapis: one brief should run every channel, and one measurement layer should move the next dollar. Lapis OmniSense carries the same angles to Meta, Google, and LinkedIn, and my essay on building the AdSense for the AI era lays out the thesis.
How Much Budget Does a ChatGPT Ads Strategy Need?
A ChatGPT ads strategy needs enough budget to reach a decision in 30 days: the conversions you need, divided by your landing page conversion rate, multiplied by your expected CPC. For most ecommerce and B2B SaaS programs that math lands between $5,000 and $7,000 a month, local services read from about $1,500, and the US floor is $25 a day.
Most guides tell you to test ChatGPT ads cautiously with a few hundred dollars. That is how you get zero conversions. At a $4 CPC, a $500 test buys 125 clicks, and at a 3% conversion rate that is fewer than four conversions. Plug your own rates into this table:
| Business | Conversions Needed | Landing Conversion Rate | Planning CPC | Clicks | 30-Day Budget |
|---|---|---|---|---|---|
| Local service, one metro | 24 leads | 8% | $5.00 | 300 | $1,500 |
| Shopify brand, $240 order | 45 purchases | 3% | $3.50 | 1,500 | $5,250 |
| B2B SaaS, self-serve trial | 30 trials | 4% | $9.00 | 750 | $6,750 |
| B2B enterprise, demo | 20 demos | 2% | $15.00 | 1,000 | $15,000 |
Minimum daily budgets are USD 25, EUR 15, GBP 15, CAD 25, and INR 725. A daily budget averages across a Sunday to Saturday week: one day spends up to 2x, the week caps at 7x, and a campaign that burns its allowance by Wednesday goes dark until Sunday. Launch in one country, because a multi-market launch averages away the signal you need. The ChatGPT Ads budget test plans and the guide to A/B testing on a small budget cover sample sizes.
What ChatGPT Ads Strategy Works for B2B, Ecommerce, and Local Businesses?
B2B wins on narrow situations and strict qualification, ecommerce wins on product feeds plus situation ads, and local services win on city or postal-code targeting with fast lead capture. All three launch on Clicks, but each optimizes to a different event and needs a different control.
| Segment | Lead Situations | Conversion Event | Must-Have Control | Deep Dive |
|---|---|---|---|---|
| B2B SaaS | Switching tools, renewal comparison, audit trigger | Trial started or lead created | Customer exclusions and a company-size field | B2B SaaS playbook |
| Ecommerce and DTC | Gifting, sizing, "best X under $Y," replacement | Order created | Feed metadata by margin tier | Shopify and DTC playbook |
| Local services | Emergency, quote, seasonal job, named city | Lead created or appointment scheduled | City or postal-code targeting and call tracking | Local business guide |
B2B SaaS. B2B pays the highest CPCs and carries the biggest quality risk, as Floyd Blaikie's 5-of-146 result shows. Narrow the situations, add a company-size field, exclude customers, and judge on CRM pipeline. OpenAI's HubSpot integration, announced September 16, lets HubSpot users create ads and follow up on leads inside HubSpot.
Ecommerce and DTC. Common Thread Collective's high-AOV client scaled from $7 a day to more than $1,000 a day in about a month at a 0.94% CTR. High order values absorb a low CTR; low order values need feed ads and bundles.
Local services. Target the cities or postal codes you serve, put your service area and fee in the hints, and track calls and forms separately. Angi's Sponsored Agents pilot for home services, announced September 16, shows where local lead capture goes next.

fires 30+ times and matches your CRM or store within 20%
8. BID MATH: max CPC = target cost per conversion x landing conversion rate
daily budget ____ (one day up to 2x, week capped at 7x)
9. MEASUREMENT: Pixel + Conversions API with shared event IDs; exclusions;
Negative Phrases if eligible; source of truth; geo test week
10. 30-DAY RULES: pause an ad under half the group median CTR after 3,000
impressions; rebuild a page under 70% of plan after 300 clicks; cut a
campaign at 3x target cost with zero conversions; scale 25% a week
after two straight weeks under targetFILLED EXAMPLE: SHOPIFY CARBON STEEL COOKWARE BRAND
1. OFFER: pan sets, $240 average order, 60% margin ($144 gross profit)
2. SITUATIONS: S1 replacing worn nonstick pans; S2 a gift under $300 for
someone who cooks daily; S3 comparing carbon steel and cast iron
3. AD GROUPS: Campaign A = S1 (priority); Campaign B = S2 and S3;
product feed campaign grouped by margin tier
4. HINTS: "Pre-seasoned carbon steel pans that work on induction"
"Home cooks tired of replacing coated pans every two years"
"Shopping for a durable gift for someone who cooks every day"
5. ANGLES (A): no coating to flake, lighter than cast iron, induction
ready, pre-seasoned, one pan replaces three, 60-day returns, bundle
saves $40, restaurant-grade steel
6. PAGES: A "Replace Your Nonstick for Good"; B "A Gift They Will Use
Every Day"; C "Carbon Steel vs Cast Iron" with a weight table
7. OBJECTIVE: Clicks weeks 1 and 2; Conversions on order_created week 3+
8. BID MATH: $96 target per order (keeps $48 profit on the first order)
x 3.5% conversion = $3.36 max CPC; $175 a day, about $5,250 a month
9. MEASUREMENT: Shopify app with the OpenAI Pixel; exclude 180-day
buyers; orders deduplicated in Lapis Wayfinder; geo test weeks 5 to 8
10. READ AT DAY 30: at a $3.00 average CPC, $5,250 buys 1,750 clicks and
61 orders at 3.5% ($86 each): scale. At 2.0%, 35 orders at $150
each: rebuild pages before touching bids. What Does a First 30-Day ChatGPT Ads Plan Look Like?
A first 30-day ChatGPT ads plan spends a fixed budget against 3 situations, holds changes for the first week, prunes angles in week two, fixes pages in week three, and makes a scale or cut call on day 30 from confirmed conversions. Here is the plan for a B2B SaaS company, with the math shown.
The company sells expense software to companies with 20 to 200 employees. First-year contract value averages $6,000, and 20% of trials convert to paid. It will pay $1,200 per customer, which sets a $240 target per trial, and it expects 4% of landing visitors to start a trial.
- Bid ceiling: $240 times 4% is a $9.60 max CPC, between the $9.29 Floyd Blaikie paid and the $15 to $20 Graphite reported for B2B.
- Budget: three campaigns at $100 a day, $9,000 for 30 days. Each campaign's week caps at $700.
- Structure: Campaign A, month-end close taking too long; Campaign B, comparing tools before renewal; Campaign C, remote teams issuing corporate cards. Each gets 8 hints, 10 ads, and its own page.
- Days 1 to 3: Build and instrument. Install the Pixel and Conversions API on
trial_startedwith shared event IDs, confirmopprefsurvives the signup redirect, and upload customers as an exclusion audience. - Days 4 to 10: Launch and hold. Go live on Clicks at a $9.60 max CPC in the United States only, and change nothing but broken items for seven days.
- Days 11 to 17: Prune angles. After 3,000 impressions, replace any ad below half its ad group's median CTR with a new angle.
- Days 18 to 24: Fix the page. If a campaign converts under 2.8% (70% of plan) after 300 clicks, rebuild the first screen before touching the bid.
- Days 25 to 30: Decide. With 30+ tracked trials and Ads Manager matching the CRM within 20%, launch a Conversions campaign on
trial_started.
| Outcome | Average CPC | Clicks | Trial Rate | Trials | Cost per Trial | Customers | CAC |
|---|---|---|---|---|---|---|---|
| On plan | $7.50 | 1,200 | 4.0% | 48 | $187.50 | 9.6 | $938 |
| Weak page | $7.50 | 1,200 | 2.5% | 30 | $300.00 | 6.0 | $1,500 |
| Hot auction | $9.60 | 938 | 4.0% | 37.5 | $240.00 | 7.5 | $1,200 |
On plan, the program beats its trial target by 22%. With a weak page, the same media costs 60% more per trial, and the fix is the page, not the bid. In a hot auction you land exactly on target, so the next gain comes from relevance: sharper hints and angles win the same auctions at lower prices. OpenAI publishes no cross-advertiser benchmarks, so your targets and week-one baseline are the benchmark. Lapis ChatSense builds and runs this plan on managed plans; book a demo to see one built for your offer.
What Are the Biggest ChatGPT Ads Strategy Mistakes?
The biggest ChatGPT ads strategy mistakes come from importing other channels: keyword lists pasted into hints, broad messaging, near-identical ads, homepage landings, $500 tests, and platform-reported conversions treated as revenue. Each has a fix above. For a symptom-by-symptom repair, use the 15 ChatGPT Ads fixes.
- Keyword lists as hints. "CRM, best CRM, sales software" describes nothing. Write What, Who, and When sentences.
- Broad messaging. Hostinger's nearly $70,000 test found broad messaging consistently struggled while specific use cases performed.
- Synonyms instead of angles. Five rewrites of "save time" are one ad.
- Bidding below break-even to save money. Cutting a max CPC from $4 to $1.50 removes you from the auction instead of lowering cost.
- Trusting one attribution model. A 3.3x to 6.8x ROAS spread on the same spend shows how much the model matters.
- Five countries on day one. Synter's CPCs ranged from $5.10 to $22.89 by market. Launch in one.
Why Is Lapis the Best Way to Run a ChatGPT Ads Strategy?
Lapis is the best way to run a ChatGPT ads strategy because it executes all 12 strategies as one system: situation-based ad groups, What, Who, and When hints, distinct creative at volume, a matched page for every ad, bids from your economics, and confirmed-revenue measurement. You set strategy and approve; Lapis agents and a dedicated strategist run the rest.
Lapis is one of the fastest-growing Y Combinator startups, and it is built to take over the work legacy agencies and ad buyers used to do. Lapis is a Y Combinator Fall 2025 company used by 1,500+ marketing teams and 30+ enterprises, rated 4.9 out of 5 on G2 with eight Summer 2026 badges, including High Performer and Best Results. Samsung, Domino's, Dr Pepper, Mattel, and Tata use Lapis.
- ChatSense for Strategies 1 to 10. It turns buyer situations into ad groups, hints, and distinct angles with matched images, launches, reports daily, and optimizes on what converts.
- RapidDomain for Strategy 5. A dedicated landing page for every ad, optimized against real conversions.
- Wayfinder for Strategy 11. Confirmed sales and leads, each conversion counted once, every channel on the same rules.
- OmniSense for Strategy 12. One brief becomes on-brand campaigns for Meta, Google, and LinkedIn, with Reddit on managed plans.
- Managed ChatGPT + LLM Ads for the whole channel. Lapis runs ChatGPT Ads end to end, runs Google AI Overviews and AI Mode placements through the Google campaigns it manages, buys AI app inventory through networks such as Koah and Gravity, and runs ChatGPT Sponsored Agents for clients in OpenAI's limited US alpha.
Doing this in-house by hand means 30 to 60 distinct ads, 3 to 5 pages, and Pixel, Conversions API, and CRM reconciliation before the first decision. Legacy agencies bolt ChatGPT onto keyword playbooks built for a results page. OpenAI's tools draft fast, but plugin variants share one image and destination, and no seller's tool compares its channel against your others on your rules. Lapis is built for conversational intent and represents the advertiser everywhere; the ChatGPT Ads Manager vs. Lapis comparison shows the gap.
